A set is one instrument, not eight separate purchases
Most iron problems are set problems. Two clubs that fly the same distance, one club in the middle that feels foreign, a long end you cannot launch — none of those are fixed by evaluating a single 7-iron in isolation, which is how iron fittings are usually run.
What a single-club iron fitting cannot see
Each of these requires capturing more than one iron, and each is a common cause of a bag that underperforms while every individual club tests fine.
Distance gapping
The spacing between consecutive irons should be reasonably even and it usually is not. Modern lofts have compressed the short end and stretched the long end, so a set can easily contain a 6-yard gap in one place and a 22-yard gap in another. You feel this as a yardage you simply do not have.
Dynamic lie, club by club
Lie angle matters more as loft increases, and static measurement misses what actually happens at impact. We measure dynamically on every iron, and it is common to find one or two clubs a degree or more out from where the rest of the set sits.
Shaft consistency
Even within a single model, individual shafts vary in stiffness. Frequency-sorted sets feel continuous from the long end to the short end. Unsorted sets contain the one club that "never feels right" and has been blamed on the golfer for years.

Full-set baseline
Every iron you own, captured, so the gap map is real rather than reconstructed from what you believe your distances to be. This is where most of the surprises happen.

Head style block
Cavity, players cavity, or blade — tested on strike pattern and dispersion rather than on how the topline looks at address. Offset and sole width both move the numbers.

Shaft block
Steel or graphite, then weight, then profile. On the iron side, weight and profile change strike consistency more than anything else on the table.

Length and lie
Measured dynamically, then verified. Lie is checked club by club, not extrapolated from the 7-iron the way most fittings do it.

Gap map and confirmation
We rebuild the gap map with the recommended spec and confirm the two clubs at the extremes of the set, which is where a set-wide decision is most likely to break down.
What a broken gap map looks like on paper
A real pattern, anonymised. Three consecutive irons doing almost the same job, and a hole at the top of the set that had been filled by hitting a 5-iron harder.

The fix was a two-degree loft adjustment across the mid irons plus a shaft change in the long end. No new heads were purchased. Total distance went down slightly and scoring improved, because a bag with no dead yardages beats a bag with a longer 7-iron.
This is the part people find hardest. A correctly gapped set will often show shorter numbers on several clubs than the set it replaced. The reason is that the old set had overlapping clubs and you were choosing between two that did the same thing. Gaps beat totals.
